Context

The client operates in Germany’s EV/charging emissions-certificate compliance market, where EV and charging-point activity is certified and pooled into MWh, then sold as compliance certificates. The market crashed in 2024 — certificate prices fell from ~€400–450/tonne CO₂ (2022–23) to under €100 — driven by fraudulent biofuel imports and upstream-emission-reduction (UER) abuse across the industry. The client needed a platform that could keep sourcing volume reliably through that volatility, under regulatory scrutiny and multiple internal stakeholder groups (sales, ops, compliance).

Goal

Build a platform that made certificate collection and processing scalable and auditable, without slowing down as intake volume grew — while staying compliant as German regulation tightened.

What I did
  • Led business process mapping (BPMN) to translate a manual, compliance-heavy workflow into a structured backlog
  • Designed key interfaces in Figma to align engineering and business stakeholders before build
  • Migrated staff off Django Admin onto a purpose-built Admin Portal, redesigning the customer submission flow after user interviews
  • Led data-archiving research to meet regulatory retention requirements
  • Coordinated delivery and functional testing to keep releases predictable under shifting compliance rules

Impact
  • 90% reduction in manual labour through automation of certificate processing
  • ~80% automation of a core process, cutting operational load and improving scalability
  • Enabled faster processing for 180 new sales deals in a single year
  • Collection engine held volume (~430k → 383k MWh) while applications submitted grew ~80% (38.5k → 69.3k) — the intake funnel scaled faster than headcount
  • Collection yield held steady at ~86%, and platform-side rejections improved (8.3% → 5.9%) — growth didn’t come at the cost of funnel health
  • Rapid deployment helped the client capture meaningful market share early
